– Rollout of a business-critical system in a distributed environment within a large retail organization
Background
The assignment was carried out at a large retail organization operating both physical stores and e-commerce. The business relied on a mission-critical system with high requirements for stability, availability, and collaboration between multiple technical stakeholders, both internal and external.
We acted in the role of Technical Project Manager within this complex implementation program.
Problem Statement
The organization was facing a comprehensive implementation of a new central system platform intended to replace existing solutions across both physical and digital sales channels. Key challenges included:
- Numerous dependencies between internal systems, external vendors, and outsourcing partners
- Risk of operational disruptions in a business-critical environment
- The need for clear governance across parallel projects and technical sub-initiatives
- Lack of clarity regarding responsibilities, decision points, and technical direction
A failed implementation could have had a direct impact on daily operations and the customer experience.
Approach
We assumed overall responsibility for the technical coordination of the implementation, focusing on creating structure, transparency, and decision-making capability.
The work included:
- Coordinating between the system vendor, outsourcing partners, and internal teams
- Establishing clear collaboration models between major program initiatives and technical sub-projects
- Planning the rollout through a consolidated implementation roadmap, including transition to ongoing operations
- Conducting workshops to identify risks, clarify dependencies, and develop decision-making materials
- Supporting governance with clear recommendations on technical solutions and prioritization
The primary focus was to ensure stable and sustainable system solutions rather than short-term compromises.
Results and Impact
The implementation was carried out in a controlled manner while maintaining operational stability. The organization achieved:
