
Technical Project Management – Strengthening Quality and Delivery
– Mission-Critical Organization
Background
The assignment was carried out within a mission-critical organization with high requirements for availability, quality, and robust delivery processes. Operations were heavily dependent on IT systems, where disruptions or quality deficiencies could have significant consequences.
We acted in the role of Technical Project Manager within a comprehensive transformation and transition initiative.
Problem Statement
The organization needed to assume responsibility for critical parts of IT delivery from external providers and transition them to in-house operations. At the same time, several challenges were identified:
- Unclear and partially manual delivery and quality processes
- Limited automation in testing and release management
- Lack of predictability in deliveries and change management
- The need to introduce new ways of working in collaboration with external vendors
Success required both technical structure and a fundamental transformation in ways of working and allocation of responsibilities.
Approach
We took responsibility for driving the project with a focus on quality, stability, and long-term sustainability of the delivery model.
The work included:
- Leading a large-scale project involving multiple stakeholders and vendors
- Establishing clear processes for quality assurance, release planning, and change management
- Implementing QA processes tailored to a mission-critical environment
- Driving automation in testing and delivery to reduce manual effort and risk
- Working closely with vendors to enable a structured transition to in-house operations
- Supporting the organization in adopting new ways of working and clarifying responsibilities
The focus was on combining structure, transparency, and hands-on execution.
Results and Impact
The project enabled a clear shift toward more controlled and quality-assured deliveries. The organization achieved:
- Improved quality and stability in delivery and change initiatives
- Established processes for release planning and quality assurance
- Increased automation across key parts of the delivery chain
- The foundation to progressively transition critical delivery components to in-house operations
The work created a more robust foundation for future development and maintenance within a mission-critical context
Our Specific Contribution
Our role was central in leading change at the intersection of technology, process, and organization, and in creating alignment between internal teams and external vendors around quality, accountability, and long-term objectives.
